He was cleaning gutters in October and found what he assumed were roofing granules.
Coarse gray grit, about a cupful, collected in the run directly below the chimney. A few thin curved flakes mixed in with it, the color of brick.
Granules from an aging roof are a normal find, so he emptied the gutter and thought no more about it.
We only put it together during an exterior assessment months later. Standing on the roof, the answer was in plain view. The top three courses of the chimney had joints eroded well back from the brick face, and the crown on top had a crack running across it wide enough to see from a few feet away.
That grit was not from the roof. It was the chimney, arriving in the gutter one winter at a time.
Here is the useful part of that story: the debris was evidence, and it had been sitting in the gutter for at least a season telling him something.
The Short Answer
Mortar debris below the chimney means the joints are actively eroding, almost always from water absorption combined with freeze and thaw cycles.
Get the chimney inspected before any heavy fireplace use. Have failing joints repointed with matched mortar in warm weather. Fix the crown, cap and flashing, since those are usually where the water is getting in. Then protect the masonry so it stops re-soaking.
None of that is an emergency in most cases. It is a sequence, and doing it in order costs far less than doing it late.
What That Grit in the Gutter Is Telling You
Before anything else, work out what you actually found. Three different materials end up in that gutter and they mean different things.
Mortar crumbs are gray or tan, gritty, and irregular. Rub some between your fingers and it feels like coarse sand with a bit of dust. This is eroded joint material, and it is the one that points at the chimney.
Brick flakes are thin, curved, and match the color of the brick face. These are spalled faces, meaning water froze inside the brick and sheared the outer layer off. Our blog covers that freeze-thaw mechanism in more detail.
Shingle granules are small, uniform, and colored to match your roof. Perfectly normal in moderate amounts as a roof ages, and unrelated to the chimney.
Getting this right matters, because it decides whether your next call is to a mason, a roofer, or nobody at all.
The Upward Trace
Once you know it is mortar, the diagnosis runs upward. This is the sequence our crews follow, and you can do most of it from the ground with binoculars.
Start at the gutter. How much debris, and is it accumulating between cleanings?
Look at the crown. That is the sloped concrete cap on top of the chimney. Cracks there let water pour straight into the core of the stack.
Check for a cap. The metal cover over the flue opening. Missing caps let rain fall directly down the flue.
Read the joints. Look for joints recessed behind the brick face, gaps, or missing sections. Compare the top courses to the bottom, since the top usually goes first.
Check the flashing. Where the chimney meets the roof, look for lifted, rusted or tar-patched metal.
Look inside. Attic staining along the chimney chase, or discoloration on the ceiling near it, means water is already getting in.
Nine times out of ten, the answer is at step 2 or step 3. Water is entering from the top, and the joints are what it takes with it on the way out.
Why Chimneys Fail Before the Rest of the House
There is a reason the chimney goes first, and it is not that it was built worse.
Every other masonry wall on your house is sheltered above by a roof. A chimney is exposed on four sides, takes wind-driven rain from every direction, and stands above the roofline with nothing over it but a crown. It also has a horizontal surface on top, which no wall does, and horizontal masonry collects standing water. When that crown cracks, water does not run off. It goes in.
From there it is the standard freeze and thaw story. Saturated mortar freezes, the water inside expands roughly 9 percent, and the joint face powders off a little. Thaw, refill, repeat. Louisville winters cross the freezing line repeatedly rather than staying cold, so one season delivers many cycles.
The mortar is also supposed to go first. On a well-built chimney it is the sacrificial element, weaker than the brick by design so that moisture damages the replaceable part. Repointing is scheduled maintenance, not evidence that something went wrong.
How Serious Is It? The Severity Ladder
The chimney SERP is full of alarm, so here is a calmer way to sort what you are looking at.

Some joint erosion over decades is expected. A cup of grit a year, joints slightly recessed, no other symptoms, and you are looking at ordinary maintenance on an ordinary schedule.
Once joints are eroded deeper than roughly a quarter inch, the pace picks up, because water is reaching further into the stack. That is the stage where waiting three more years turns a repointing job into a rebuild.
Loose bricks, a visible lean, light through the stack, or water stains inside are reasons to get somebody out promptly rather than at your convenience. Not because collapse is imminent, but because those symptoms mean the problem is no longer confined to the joint surfaces.
Can You Still Use the Fireplace?
The honest answer is that we cannot tell you, and neither can any other article.
Here is why. The exterior joints you can see and the flue you cannot see are part of the same structure and often deteriorate together. Questions about draft, combustion gases, flue integrity and clearance to framing require someone inside the system with a camera and the training to read what it shows.
So the reasonable position is simple. If mortar is coming off your chimney and burning season is approaching, book a certified chimney inspection before you light regular fires. Chimney professionals certified through recognized programs work to defined inspection levels, and a basic inspection is inexpensive relative to what it rules out. While you are at it, check that your carbon monoxide alarm is current.

Repoint or Rebuild?
The rough threshold professionals work to:
Repoint when the brick is sound, joints are eroded but the stack is stable and plumb, and failures are limited to joint surfaces.
Rebuild from the roofline when brick faces are spalling extensively, bricks are loose or shifted, the stack leans, or joints have failed deep into the structure.
A rebuild from the roofline sounds drastic and often is not. Only the exposed portion above the roof is taken down and relaid, usually reusing sound brick where possible.
Why Mortar Matching Matters on Older Chimneys
This is where a cheap repair does permanent damage, and it is worth understanding before you hire.
Older chimneys, particularly pre-war ones, were built with soft lime-based mortar. That mortar is deliberately weaker than the brick, which is what makes it sacrificial.
Repoint that chimney with hard modern Portland cement mortar and the relationship inverts. The joints become stronger than the brick, so when the stack moves or moisture needs to escape, the stress and the damage go into the brick faces instead. Preservation guidance from the National Park Service has documented this on historic masonry for decades.
The practical version: if your house is pre-war, ask any mason what mortar mix they plan to use and why. A good one will have a clear answer and may recommend mortar analysis before starting.
Can you do it yourself? Technically yes on a low, accessible stack. The work involves grinding out joints to a consistent depth without damaging brick edges, mixing to a matched consistency, packing joints properly and striking them to shed water. Done badly it looks poor and fails early. Add working at height, and most people are better served hiring it out.
Stopping the Cycle After the Repair
Here is the thing that gets missed once the mason drives away.
Your repointed chimney faces exactly the same rain and the same winters it faced before. Fresh mortar is not immune to the freeze and thaw cycle that ate the last set of joints. It is simply younger.
Closing the water door means repairing or recasting the crown so the top sheds water, fitting a cap so rain is not falling down the flue, and correcting the flashing where the stack meets the roof. The fourth piece is the faces themselves, because the less water the masonry holds going into a freeze, the less damage that freeze can do.
That is where a breathable masonry coating fits, and the word breathable is doing all the work. Masonry has to release moisture. A film-forming sealer or ordinary paint that blocks the release traps water inside the stack and makes next winter worse. Our own brick guidance says the same: traditional paint seals brick surfaces and traps moisture inside, which leads to peeling, mold growth and long-term damage.
Rhino Shield is a ceramic coating rather than a paint. It is spray applied at 8 to 10 times the thickness of standard paint, over a primer made for brick that soaks into the surface, and it is engineered to stay vapor permeable so moisture escapes while water is kept out. It carries a 25-year transferable warranty.
Two boundaries, plainly. This is exterior masonry only, with nothing to do with the flue, the liner or anything inside the chimney. And it goes on after the masonry repair, never instead of it. A coating over failing joints is decoration on a problem.

Louisville Chimneys Have It Worst
Three local conditions stack up here.
Our winter pattern is the main one. Louisville’s January and February normals straddle the freezing line, with daytime highs typically above freezing and overnight lows below. That rhythm is what damages saturated masonry, and it repeats for weeks rather than happening once. Roughly 45 inches of rain a year means stacks go into each freeze already carrying water.
The third factor is the housing stock. Old Louisville holds one of the largest collections of Victorian-era homes in the country, and Germantown and the Highlands carry blocks of late-1800s and early-1900s brick. Those chimneys were built with soft lime mortar and have stood through a century of freeze and thaw, across neighborhoods we regularly serve. They are also the ones most easily damaged by a well-meaning repair using the wrong mortar.
